# Competitor Analysis Framework

## Purpose

This recipe produces a detailed profile of an individual competitor covering 8 analysis dimensions: company overview, positioning, pricing, product/features, growth signals, customer sentiment, SWOT assessment, and strategic implications. The output is both a strategic intelligence document for internal planning and a sales-ready battle card for competitive selling situations. Each profile takes 2-3 hours and should be completed for your top 3-5 direct competitors.

## Prerequisites

- [ ] **Competitor name and URL** identified from [Competitive Landscape Map](/business/market-research/competitive-landscape-mapping/2026)
- [ ] **Your product positioning** — target customer, value proposition, key differentiators
- [ ] **Analysis purpose** defined (positioning, pricing, feature prioritization, pitch prep, or win/loss)
- [ ] **Web access** for public research

## Constraints

- Use publicly available data only: websites, SEC filings, patent filings, job postings, press releases, review sites, app stores, social media, and public forums. Do not create fake accounts to access gated competitor materials. [src2]
- Traffic and revenue estimates from SimilarWeb, SEMrush, and similar tools have 20-40% error margins. Use for relative comparison between competitors, not as absolute values. [src6]
- Customer reviews are selection-biased: unhappy customers over-post. Weight review analysis by volume and recency, not individual sentiment. [src3]
- Job postings reveal strategy but with a 3-6 month lag. Hiring for "enterprise sales" means they are pivoting to enterprise — 6 months ago. [src4]
- Competitor analysis is perishable. A profile older than 6 months should be refreshed before making strategic decisions based on it. [src1]

## Tool Selection Decision

```
Which path?
├── Quick profile (pitch preparation)
│   └── PATH A: Fast Profile — website + Crunchbase, 45-60 minutes
├── Standard analysis (strategy planning)
│   └── PATH B: Standard — All free tools, 2-3 hours
├── Deep analysis (enterprise selling)
│   └── PATH C: Deep Dive — Paid tools + review mining, 4-6 hours
└── Ongoing monitoring (competitive intelligence program)
    └── PATH D: Continuous — Alerts + periodic refresh
```

| Path | Tools | Cost | Speed | Output Quality |
|------|-------|------|-------|---------------|
| A: Fast Profile | Website + Crunchbase | $0 | 45-60 min | Medium (surface-level) |
| B: Standard | + SimilarWeb + G2 + job postings | $0-49 | 2-3 hours | High |
| C: Deep Dive | + SEMrush + customer interviews | $100-300 | 4-6 hours | Very high |
| D: Continuous | + Klue/Crayon alerts | $200-500/mo | 1 hour/month | High (ongoing) |

## Execution Flow

### Step 1: Company Overview and Positioning

**Duration**: 30 minutes
**Tool**: Website + Crunchbase + LinkedIn

Gather core company data:

```json
{
  "company_overview": {
    "name": "",
    "url": "",
    "founded": "",
    "headquarters": "",
    "employee_count": "",
    "employee_count_source": "LinkedIn|Crunchbase",
    "funding_total": "",
    "funding_rounds": [
      {"date": "", "type": "seed|A|B|C", "amount": "", "lead_investor": ""}
    ],
    "last_funding_date": "",
    "revenue_estimate": "",
    "revenue_source": "SEC filing|estimate from employee count|press release",
    "key_executives": [
      {"name": "", "title": "", "background": ""}
    ]
  },
  "positioning": {
    "tagline": "",
    "value_proposition": "",
    "target_customer_from_messaging": "",
    "primary_use_case": "",
    "positioning_statement": ""
  }
}
```

Revenue estimation heuristic (when no public data):
- SaaS: ~$150K-250K revenue per employee (varies by stage)
- Marketplace: ~$200K-400K GMV per employee
- Services: ~$100K-200K per employee

**Verify**: Company name, founded year, employee count, and funding confirmed from at least 2 sources
**If failed**: If a stealth startup with no public data, note gaps and focus on product analysis

### Step 2: Pricing Analysis

**Duration**: 20 minutes
**Tool**: Competitor website + G2/Capterra

Document the complete pricing structure:

```json
{
  "pricing_analysis": {
    "model": "freemium|free_trial|subscription|usage|enterprise_only|hybrid",
    "billing_options": ["monthly", "annual"],
    "tiers": [
      {
        "name": "",
        "price_monthly": "",
        "price_annual": "",
        "target_user": "",
        "key_features_included": [],
        "key_features_excluded": [],
        "user_limit": ""
      }
    ],
    "free_tier": {"exists": true, "limitations": ""},
    "enterprise_tier": {"exists": true, "pricing": "custom|contact_us"},
    "pricing_trend": "increasing|stable|decreasing|recently_changed",
    "discount_signals": "",
    "comparison_to_your_pricing": ""
  }
}
```

If pricing is not public ("Contact Sales"):
- Check G2 for reported pricing from reviewers
- Check Crunchbase for pricing information
- Check web archive (archive.org) for historical pricing pages
- Note "custom pricing" as a data point — it signals enterprise focus

**Verify**: At least tier names and approximate price ranges documented
**If failed**: Flag as "pricing not public" and note implications (enterprise sales, high ACV likely)

### Step 3: Product and Feature Analysis

**Duration**: 30 minutes
**Tool**: Website + G2/Capterra + Product Hunt

Analyze product capabilities:

```json
{
  "product_analysis": {
    "core_features": [
      {"feature": "", "maturity": "basic|solid|advanced|best_in_class"}
    ],
    "unique_features": [],
    "missing_features": [],
    "integrations": {
      "count": "",
      "key_integrations": [],
      "api_available": true,
      "api_quality": ""
    },
    "platform": {
      "web": true,
      "mobile_ios": false,
      "mobile_android": false,
      "desktop": false,
      "api_first": false
    },
    "tech_stack_signals": "",
    "recent_launches": [
      {"date": "", "feature": "", "significance": ""}
    ],
    "product_velocity": "fast|moderate|slow"
  }
}
```

Product velocity assessment:
- Check their changelog or blog for release frequency
- Check Product Hunt for launches
- Check G2 reviews for "recent improvements" mentions

**Verify**: At least 5 core features documented with maturity ratings
**If failed**: Sign up for a free trial or demo to experience the product firsthand (if available)

### Step 4: Growth and Traction Signals

**Duration**: 30 minutes
**Tool**: SimilarWeb + Google Trends + job postings

Assess growth trajectory:

```json
{
  "growth_signals": {
    "website_traffic": {
      "monthly_visits": "",
      "trend_3_months": "growing|stable|declining",
      "top_traffic_sources": [],
      "top_countries": [],
      "source": "SimilarWeb"
    },
    "search_interest": {
      "google_trends_direction": "rising|stable|falling",
      "branded_search_volume": "",
      "source": "Google Trends"
    },
    "hiring_signals": {
      "open_positions": "",
      "key_roles_hiring": [],
      "hiring_trend": "expanding|maintaining|contracting",
      "strategic_hires": ""
    },
    "social_signals": {
      "twitter_followers": "",
      "linkedin_followers": "",
      "community_size": ""
    },
    "customer_signals": {
      "reported_customer_count": "",
      "notable_customers": [],
      "case_studies_count": "",
      "g2_review_count": "",
      "g2_review_trend": ""
    }
  }
}
```

**Verify**: At least 3 of 5 signal categories populated
**If failed**: If traffic data unavailable (too small), check app store rankings, social following, or Crunchbase web visits estimate

### Step 5: Customer Sentiment Analysis

**Duration**: 20 minutes
**Tool**: G2 + Capterra + Reddit + Twitter

Mine customer feedback for patterns:

```json
{
  "customer_sentiment": {
    "overall_rating": {"g2": "", "capterra": "", "trustradius": ""},
    "review_volume": "",
    "strengths_from_reviews": [
      {"theme": "", "frequency": "high|medium|low", "example_quote_summary": ""}
    ],
    "weaknesses_from_reviews": [
      {"theme": "", "frequency": "high|medium|low", "example_quote_summary": ""}
    ],
    "churn_reasons": [],
    "switching_from": [],
    "switching_to": [],
    "nps_if_available": ""
  }
}
```

Review mining approach:
1. Read 20 most recent G2 reviews (sorted by date)
2. Read 10 lowest-rated reviews (sorted by rating ascending)
3. Search Reddit for "{competitor name} review" or "{competitor name} alternative"
4. Identify recurring themes (3+ mentions = significant pattern)

**Verify**: At least 3 strength themes and 3 weakness themes identified
**If failed**: If too few reviews exist, the competitor is early-stage. Note this as both a data limitation and a competitive signal.

### Step 6: SWOT Assessment and Strategic Implications

**Duration**: 20 minutes
**Tool**: Synthesis of all previous steps

Compile the SWOT and translate into strategic implications:

```json
{
  "swot": {
    "strengths": [
      {"strength": "", "evidence": "", "implication_for_you": ""}
    ],
    "weaknesses": [
      {"weakness": "", "evidence": "", "opportunity_for_you": ""}
    ],
    "opportunities": [
      {"opportunity": "", "likelihood": "high|medium|low", "your_ability_to_exploit": ""}
    ],
    "threats": [
      {"threat": "", "timeline": "", "mitigation": ""}
    ]
  },
  "battle_card": {
    "when_you_win": [""],
    "when_you_lose": [""],
    "key_differentiators": [""],
    "common_objections": [
      {"objection": "", "response": ""}
    ],
    "trap_questions_to_ask_prospect": [""],
    "landmine_features": [""]
  }
}
```

**Output files**:
- `competitor_profile_{name}.json` — Complete structured competitor profile
- `battle_card_{name}.md` — Sales-ready competitive battle card

## Output Schema

## Quality Benchmarks

| Quality Metric | Minimum Acceptable | Good | Excellent |
|---------------|-------------------|------|-----------|
| Dimensions completed (of 6) | >= 4 | 6 | 6 with depth |
| Data points per dimension | >= 3 | >= 5 | >= 8 |
| Review sentiment themes | >= 2 per category | >= 3 | >= 5 with evidence |
| Battle card completeness | Win/lose themes | + objections | + trap questions + landmines |

**If below minimum**: Focus on the dimensions most relevant to your analysis purpose. Positioning and pricing are always critical.

## Error Handling

| Error | Likely Cause | Recovery Action |
|-------|-------------|----------------|
| Competitor website is very sparse | Early-stage or stealth | Focus on Crunchbase, LinkedIn, job postings, and app store presence |
| No customer reviews found | Too early for reviews or B2B enterprise | Search Twitter, Reddit, Hacker News for mentions; check case studies |
| SimilarWeb shows no data | Traffic too low (<5K monthly) | Competitor is very early-stage. Note as a competitive signal. |
| Pricing recently changed | Strategy shift | Check web archive for previous pricing. Note the change and direction. |
| Multiple products from same company | Conglomerate/platform | Analyze only the product that competes with yours |

## Cost Breakdown

| Component | Free Tier | Paid Tier | At Scale |
|-----------|-----------|-----------|----------|
| Web research | $0 | $0 | $0 |
| Crunchbase | $0 (limited) | $49/mo | $49/mo |
| SimilarWeb | $0 (limited) | $149/mo | $149/mo |
| G2/Capterra (reading) | $0 | $0 | $0 |
| SEMrush (optional) | $0 (limited) | $130/mo | $130/mo |
| **Total per analysis** | **$0** | **$49-328** | **$49-328** |

## Anti-Patterns

### Wrong: Analyzing competitors through your own lens instead of the customer's
Listing competitor weaknesses that your target customer does not care about is useless intelligence. A competitor's "bad mobile app" is irrelevant if your target customers are desktop-only enterprise users. [src1]

### Correct: Analyze through the customer's buying criteria
Start with what matters to your target customer (from ICP definition), then evaluate each competitor against those criteria. Weaknesses only matter if they affect the customer's decision.

### Wrong: Treating competitor analysis as a one-time exercise
Static profiles become misleading as competitors evolve. Building strategy on a 6-month-old competitor profile is like driving with a rearview mirror. [src4]

### Correct: Set up monitoring and schedule quarterly refreshes
Use Google Alerts, Crunchbase funding alerts, and G2 review notifications for top 3-5 competitors. Refresh full profiles quarterly or when triggered by a major competitor event (funding, launch, acquisition).

## When This Matters

Use after competitive landscape mapping identifies the top 3-5 direct competitors that pose the greatest threat. Each deep-dive profile informs specific strategic decisions: positioning (how to differentiate), pricing (where to price relative to alternatives), features (what to build and what to skip), and sales (how to win head-to-head). Essential before any sales team engages prospects who are also evaluating competitors.
